Passed Over for Promotion? Look at Who Gets Asked Before the Budget Is Set.

Imagine the meeting, because you've probably sat in a version of it.

Quarterly review. You present the results. They're fine; they're good, actually. And halfway through you realise the decision this quarter was actually about has already been made, in a different meeting, before you were asked anything. The product mix changed. The budget moved between markets. The target was set. Your job was to make the number happen, and you did, and you were told about the plan afterwards, like everyone else.

That's the sting, and it's not about the promotion, though the promotion is where it shows up. It's about being the person who builds the campaign while someone else gets to decide what it's for.

What "being asked" actually means

The prize is specific: being asked what you think before the plan is decided. Not the title. The moment.

And the people who get that moment aren't the ones who know the most about the platform. They're the ones who bring something useful to the decision itself. Here's what that looks like, mechanically, because it isn't charisma.

They ask about a constraint: what's the margin on this product, and what does the business need from acquisition this quarter, volume or efficiency? They understand a trade-off: if we push the higher-margin line, we lose scale on the one that's converting; here's what that does to the blended number. And they come back with a recommendation supported by a reason: not "we should test broad", but "given the margin difference and the repeat-purchase rate on line B, I'd shift the budget this way, and here's the number I'd watch."

That's the whole skill. Constraint, trade-off, recommendation with a reason. It's learnable, and it's learned by talking to the people who own the constraints.

An illustration, imagined

Say a buyer runs acquisition for a supplement brand. The target is a blended CPA that's been the same for two years. In a conversation with an offer owner in the same category, they learn how that company thinks about the first order: a loss, deliberately, because the subscription rate on the second order is where the margin lives. Back at their desk, the buyer looks at their own subscription data and realises the CPA target is being applied identically to a product with a high repeat rate and one with almost none.

The recommendation writes itself: different allowable costs for the two lines, with a reason. That's the thing you bring into the room. It's imagined here, not a report from Rome, but it's the shape of what one good conversation can inform.

Where the constraints live
