Could Your Client Replace Your Agency With One Employee and a Login?

Your client isn't comparing you with the agency down the road anymore. Sometimes they're comparing you with one employee and a login. Someone in-house, the platform's automation switched on by default, and an AI tab open for the copy. That's the picture in the client's head when they look at the invoice, and you can't unshow them how fast the boring parts can be done now.

An agency owner wrote the uncomfortable version in public: "So much of what agencies charge for is stuff that AI can already do faster and cheaper with similar quality." That's one owner's opinion, not a measurement, and "similar quality" is doing a lot of work in that sentence. But the opinion is the one your clients hold, and it's the one you have to answer.

So answer it. Not with a defence of execution. With something to compare that isn't the work.

What clients can compare, and what they can't

Here's the honest audit. Ad copy, keyword research, campaign setup, reporting, creative variations: all of it is faster than it was, and the client knows, and pretending otherwise costs you credibility. That's the part of the fee that's up for debate.

Now the part that isn't in the debate yet, because most agencies never put it there. Knowing which offers convert in the client's category and why. Knowing the networks that pay on performance and what they require. Being able to bring a client a commercial relationship they wouldn't have found: a distribution route, a partner, a traffic source that fits their product. Judgment about what to do, and access to people who can do it with you.

That's not a claim that an in-house hire can never build those things. Good ones do. It's a claim about what your fee should be attached to. Execution is comparable. A commercial contribution the client can see in their numbers is a different conversation, and it's the conversation that survives "couldn't AI do this".

What that looks like, as an example

An agency runs paid acquisition for a supplement brand. The fee has been questioned twice. Rather than defending the media buying, the owner looks for a way to add commercial value the client can't get from a hire: a distribution relationship. Which networks run offers in that category and pay on performance? What would they need from the brand? Would the client's offer be listable on a marketplace where affiliates choose what to run? What's required, and what could the agency's traffic capability contribute to the arrangement?

Those are questions to investigate, not outcomes to promise. But an agency that's investigated them walks into the next fee conversation with something the login can't replace: a set of relationships in progress that the client benefits from and didn't build.
